The Counterparty You Stopped Watching

A commercial insurance policy is a promise to pay a claim that may fall due years after the premium is paid. The value of that promise depends entirely on the financial strength of the insurer behind it, and yet most corporate buyers assess that strength exactly once, when they empanel the carrier, and then never look again until a claim goes slowly or a renewal turns difficult.

The gap is understandable. Between renewals, the risk function is busy with placements, claims and its own operations, and an insurer's balance sheet feels like the regulator's problem, not the buyer's. But the buyer is a creditor of the insurer for the duration of every open claim and every unexpired policy, and a carrier whose financial position deteriorates is a slower claims payer, a harder renewal negotiator, and in the extreme a counterparty that cannot meet its obligations. Monitoring the insurer's financial strength is not the regulator's job done twice; it is the buyer protecting the value of a promise it has already paid for.

This is a monitoring framework, not an onboarding checklist and not a receivables analysis. Checking an insurer at empanelment and managing the credit exposure a broker runs on client premiums are separate exercises. This one is the ongoing loop a corporate risk function should run between renewals: which numbers to read, where to find them, how to tell a one-off charge from a structural problem, and what to actually do when the signals turn. To make the reading concrete, it uses one recent noisy quarter as a worked example, not as a verdict on any insurer.

A Worked Example: One Bad Quarter, Read Carefully

On 15 July 2026, ICICI Lombard reported first-quarter FY27 results that looked alarming at a glance: profit after tax down about 46 percent to Rs 403 crore, a combined ratio of 107.2 percent, and a share price that fell around 13 percent on the day. Taken at face value, those numbers read like an insurer in trouble. Read as a risk manager should read them, they say something much narrower.

The headline was dominated by items that do not recur. The quarter carried about Rs 63 crore of large fire losses, roughly one point of combined ratio, and a Rs 165 crore motor third-party reserve strengthening, roughly 2.8 points, taken after a change in the judicial basis for compensating certain claims. Those are a bad-luck fire quarter and a one-time catch-up on old liabilities, not a statement about the business written this year. Strip the one-off and catch-up items out and the underlying combined ratio was around 102.3 percent, a very different picture from 107.2, and the company remained profitable overall at Rs 403 crore because investment income more than offset the underwriting result.

The example is useful precisely because the headline and the underlying story diverge so far. A buyer who reacted to 107.2 percent by pulling business would be reacting to a fire quarter and a legal reserve, not to the insurer's ability to pay claims. A buyer who ignored the numbers entirely would learn nothing from a genuinely informative disclosure. The skill is reading it as the middle case: note the underlying figure, note that it is above 100, and watch whether it trends back or drifts further.

Solvency Ratio and the 150 Percent Control Level

The single most important number in insurer monitoring is the solvency ratio, because it is the direct regulatory measure of whether the insurer holds enough capital above its liabilities to meet its obligations.

Under IRDAI rules, an insurer must maintain a solvency ratio of at least 150 percent, that is, admissible assets of at least 1.5 times the required solvency margin. That 150 percent is a control level, not a comfort level: it is the floor the regulator will act below, so an insurer sitting close to it has little headroom, while one comfortably above it has capacity to absorb a bad year without regulatory intervention. Insurers disclose the ratio in their published results, so it is available to any buyer who looks.

What a buyer watches is both the level and the direction. A solvency ratio well above 150 percent and stable is reassuring. A ratio that is falling quarter on quarter, even if still above the control level, is the more informative signal, because the trend shows the capital position eroding faster than the business is generating it, and a trend continued is a problem foreseen. A ratio near the control level warrants active attention regardless of direction. The solvency ratio is where a single number tells a buyer most about the durability of the promise behind its policies, which is why it sits at the top of the monitoring framework and why its trend deserves a place in the risk function's own quarterly review.

Combined Ratio: Reading the Trend, Not the Print

The combined ratio measures underwriting performance: claims plus expenses over premium. Above 100 percent the insurer is making an underwriting loss, paying out more in claims and costs than it earns in premium, and relying on investment income to turn an overall profit. Indian general insurers frequently run combined ratios above 100 and depend on their investment book for net profitability, so a combined ratio over 100 is not by itself a distress signal. The trend and the composition are what matter.

Read the combined ratio across several quarters and strip out the identifiable one-offs, as the worked example showed. A single spike from a large-loss quarter or a reserve catch-up is noise. A combined ratio that is climbing steadily across quarters, with the underlying figure rising once one-offs are removed, is structural, and it points to inadequate pricing, adverse claims trends or expense pressure that the insurer has not corrected. A structural deterioration in the combined ratio is what eventually pressures the solvency ratio, so the two are read together: the combined ratio tells the buyer how the underwriting is trending, and the solvency ratio tells it how much of a cushion remains if the trend does not improve.

The composition matters too. An underwriting loss driven by one-time reserve strengthening is a cleaner story than one driven by a rising loss ratio on current business, because the first is a catch-up on the past and the second is a problem with the present. A buyer reading the results should ask which of the two is driving any deterioration, and the insurer's own commentary in its disclosures usually says. The point is to move past the single number to the trend and the cause behind it.

Reserve Patterns and the Growth-Versus-Profit Mix

Two further patterns tell a buyer more than any single ratio, and both require reading across several quarters.

The first is the pattern of reserve strengthening. A one-time reserve top-up in response to a specific event, such as a change in the judicial basis for certain claims, is explicable and self-contained. Repeated reserve strengthening, quarter after quarter, across lines, is a warning: it suggests the insurer has been systematically under-reserving, that its past results were flattered, and that further catch-ups may lie ahead. One reserve charge is an event. A run of them is a reserving culture, and it erodes both the profit and the solvency position over time. A buyer should note not just that a reserve charge happened but whether it is the first in a while or the latest in a series.

The second is the growth-versus-profitability mix. An insurer growing its premium rapidly while its combined ratio deteriorates is buying market share by underpricing, which flatters the top line now and stores up claims cost for later. An insurer growing modestly with a stable or improving combined ratio is writing disciplined business. Neither growth nor profitability alone tells the story; the relationship between them does. Rapid growth with worsening underwriting is the pattern that most often precedes a solvency problem, because the underpriced business earns through just as the capital base is being stretched by the growth itself.

All of these numbers are public. Indian insurers publish quarterly and annual results, and IRDAI publishes sector data, so the solvency ratio, the combined ratio, the reserve movements and the growth figures are available to any buyer prepared to read the disclosures. The monitoring framework does not need private information; it needs the discipline to read the public information every quarter rather than once at empanelment.

Escalation Triggers: From Watching to Acting

Monitoring is only useful if it is tied to actions. A framework that produces a quarterly reading but never changes a placement decision is an academic exercise. The buyer should define, in advance, the signals that move it from watching to acting, so that the response is a decision rather than a panic.

The graduated responses run from light to heavy:

  1. Heightened watch. A single deteriorating signal, such as a combined ratio that ticked up on an underlying basis or a solvency ratio that slipped but stayed well above the control level, moves the insurer to a closer-watch list, reviewed each quarter rather than each renewal.
  2. Placement diversification. A sustained deterioration across signals, an underlying combined ratio trending up over several quarters together with a falling solvency ratio, is a reason to reduce concentration with that carrier at the next renewal and spread new placements across other insurers, so the buyer is not over-exposed to one weakening counterparty.
  3. Co-insurance and capacity splitting. For a large placement, requiring the risk to be shared across two or more insurers on a co-insurance basis reduces the buyer's dependence on any single carrier's ability to pay, which is a direct hedge against counterparty deterioration on a big programme.
  4. Escalation to the board or audit committee. Where a carrier holding a material share of the programme approaches the solvency control level or shows a clear structural decline, the exposure belongs in front of the people who own the enterprise's risk, not buried in a renewal file.

The worked example makes the closing point. A single quarter of 107.2 percent, driven by a fire run and a legal reserve, with an underlying figure around 102.3 percent and the company still profitable, is not a trigger to act. It is a data point to note and carry forward. The framework earns its value not on the noisy quarter but on the quiet trend the noisy quarter might be hiding, and the only way to see that trend is to read the numbers every quarter and to know, before the signal comes, what you will do when it does.
